Diagnose.

The first three weeks are about replacing assumption with evidence.

  • Market and competitive map: who is actually winning attention, and why.
  • Positioning audit: what your buyers hear vs. what you intend.
  • Funnel teardown: where attention leaks, where conversion breaks.
  • Analytics instrumentation: what you're measuring vs. pretending to measure.
  • MiCA / regulatory gate review if you sell into Europe.
  • Absorbs the old Product X-Ray capability as a labeled diagnostic.

Ends with: a locked positioning document and a 12-week execution plan, both signed off by your CEO.

Install.

The middle six weeks are the build.

  • Install the AI stack inside your environment.
  • Rebuild the content engine around the new positioning.
  • Re-plumb the acquisition funnel with live instrumentation.
  • Set the community ops cadence and ship the first campaign under the new system.
  • Replace any pre-existing consulting decks with running playbooks.

Ends with: at least one campaign shipped under the new system and a week-by-week rhythm in place.

Hand over.

The final four weeks make sure the system survives us leaving.

  • Convert playbooks into your team's Notion or Linear.
  • Train the internal person who will own it afterwards.
  • Write the 12-month CMO runbook — month-by-month priorities, metrics, campaign calendar, escalation gates.
  • Final review with your exec team.
  • Signed handover document. Day 90 is the end.

Before you ask.

What do we have at the end that we didn't have on Day 1?

A running marketing function — the stack installed, the playbooks in your Notion, an internal operator trained, a shipped campaign, and a 12-month runbook. Not a strategy deck.

What if we don't have a marketing team yet?

The engagement assumes at least one person inside your company who will own it afterwards. If that person doesn't exist yet, start with the Fractional Crypto CMO retainer — we run it while you hire — or delay Tier 2 until that hire is in seat.

Can this roll into a retainer on Day 90?

Yes. By Day 75 we'll know whether a retainer makes sense, and if you want one, onboarding is clean because the infrastructure and context are already in place. See Fractional Crypto CMO.

Can you do this in fewer than 90 days?

No. 90 days is the minimum viable timeline for this outcome. Compressing it produces a deck instead of a function.

How many hours a week from our side?

Expect 4–6 hours per week from the CEO or founder in weeks 1–3 and 10–13, and 2–3 hours per week in the middle phase. Plus the time of whoever is being trained to own the system afterwards.

Do you work with companies outside Europe?

Yes. Our base is Helsinki but the engagements are global. EU-specific scope (MiCA gate review) only applies if you sell into Europe.
